In a striking juxtaposition of ancient wisdom and modern technology, a presentation at the Hololife Summit in Tokyo explored how traditional Japanese tea ceremony principles might reshape our understanding of artificial intelligence and human purpose.
Speaking at the summit, Joichi Ito began with an unlikely starting point: Yoichi Ochiai's exhibition at a recent expo, where visitors were symbolically transferred into a computer populated by artificial life forms. The installation raised a provocative question that would thread through the entire discussion: what does it truly mean to be alive?
Rethinking evolution beyond Silicon Valley orthodoxy
Ito challenged the prevalent Silicon Valley mindset that equates evolution with survival of the fittest and endless growth. Drawing on research from the artificial life community, he argued that evolution functions not as optimisation towards a single goal, but as what scientists call "divergent search", exploring states appropriate to changing environments.
"Evolution isn't just survival of the fittest; it's a search for states that fit our environment and time, seeking novelty and interesting outcomes rather than just growth," Ito explained. This perspective stands in stark contrast to the prevailing tech industry belief that companies must either grow or die.
The implications extend beyond biology. Many Silicon Valley engineers, according to Ito, view life as a game where whoever accumulates the most wins. Yet this framework fundamentally misunderstands human existence. "Life isn't about optimising one thing; it's about living a complex, interesting, and flourishing life guided by values and yearnings beyond simple objectives," he said.
Pure experience and the limits of simulation
Central to Ito's argument was the Zen concept of "pure experience", articulated by philosopher Kitaro Nishida. This refers to the direct, embodied perception of the world before we assign it meaning or convert it into symbols.
"Pure experience means living fully in the moment, without immediate interpretation, feeling the world directly before we assign it meaning," Ito explained. He invited the audience to close their eyes and simply feel their bodies and surroundings, asking whether they truly believed they were present or merely living in a simulation.
This question cuts to the heart of debates about artificial intelligence. Computers, Ito argued, process only the symbols that emerge from human experience. They lack the fundamental embodied presence that characterises genuine understanding. "Unless you're experiencing the world, you don't really understand what I mean," he stated.
Tea ceremony as a model for effectiveness
The presentation then turned to an unexpected parallel: the Japanese tea ceremony and Toyota's manufacturing philosophy. Both, Ito demonstrated, prioritise effectiveness over mere efficiency.
Sen no Rikyu, who lived approximately five hundred years ago, revolutionised tea ceremony by infusing it with Zen principles. Before Rikyu, tea ceremony emphasised status and power through ornate Chinese aesthetics. Rikyu introduced four guiding concepts: harmony, respect, purity and tranquility.
"In tea ceremony, every moment is unique and meaningful—a reflection of harmony, humility, purity, and being at peace, not just routine or practice," Ito noted. Each session, even using identical utensils and forms, should create an entirely distinct experience.
This philosophy finds remarkable resonance in Toyota's approach to manufacturing, which focuses on eliminating what they call the three Ms: muda (waste), mura (unevenness), and muri (stress). Like tea ceremony, Toyota's methods developed not from rigid top-down rules, but from the lived experience of workers on the factory floor.
"In old Toyota factories, the factory head would sit on the factory floor and just watch all the movements until they really understood what was going on," Ito recounted. Each factory would develop its own processes based on context and the actual experience of the people working there.
Values emerge from lived experience
This grounding in lived experience, Ito argued, must inform how we think about decision-making in an age of artificial intelligence. When we ask questions about competing values, such as whether environmental protection or social justice matters more, there exists no optimal answer that a computer could calculate.
"Our values and choices come from lived experience, so any real system or leadership must be grounded in what people genuinely feel and experience," Ito insisted. Top-down direction regarding what to do and why should emerge from experience, whilst the how should come bottom-up from those actually engaged in the work.
Technology's proper role, he suggested, lies in the middle: helping create more effective systems whilst respecting the experiential knowledge at both ends. Yet current approaches attempt to use computers to determine objectives, ignoring the lived experience of people.
Punk rock creativity and cultural innovation
Perhaps most provocatively, Ito addressed the question of creativity. Whilst large language models can appear creative, they function by averaging past creativity. True innovation, he argued, requires something entirely different.
Rikyu exemplified this when, at around fifty years old and serving as tea master to the shogun, he introduced a simple bamboo vase into the ornate tea ceremony setting. This "punk rock" intervention completely transformed the aesthetic tradition.

Such interventions understand not merely past patterns but how the world has changed, enabling transformations that persist for centuries.
Ito even revealed that he owns a vase made by Rikyu, noting how once such a change occurs, "it all starts to make sense."
Implications for human purpose
The presentation concluded by suggesting that the proper human role involves learning through embodied experience and then introducing unexpected but deeply appropriate cultural and aesthetic changes that can transform how society functions. This creative capacity remains beyond the reach of artificial intelligence.
"A lot of what this conference is about, and kind of what humans are about, is learning through our bodies and living an embodied experience—but then being able to try to change society not by arguing or force, but by making some sort of suggestion that is pretty... unexpected but extremely appropriate for the time," Ito reflected.
As artificial intelligence continues to advance, this perspective from tea ceremony and Zen philosophy offers a crucial corrective to technological determinism. Rather than viewing life as optimisation towards predetermined goals, it suggests embracing complexity, grounding decisions in lived experience, and preserving space for the genuinely novel interventions that only embodied human creativity can provide.
The centuries-old wisdom of tea ceremony, it seems, may offer more relevant guidance for our technological age than the engineering mindset that currently dominates Silicon Valley.
